Don't let any firm propose architecture or tooling before this is done. Map every data source that will feed the model. Understand its freshness, accuracy, lineage, and compliance classification. You'll find data that looks clean but fails silently. You'll discover someone manually reconciles the payables journal in Excel.

Only now do you design how the model sits in your production ecosystem. Where does it get data? What does it output? How does it talk to your credit systems, compliance systems, and customer interfaces? How do you retrain it? What's the rollback procedure?

I'll be direct: this diagnostic-first model doesn't work if your company has zero appetite for uncomfortable truths about data debt. If you run this audit and discover your data foundation is worse than anyone admitted in planning meetings, someone has to accept a replan. Some organisations can't do that. They've already socialised the AI timeline. They've already committed to the board.

In those cases, you'll end up implementing AI over a fragile foundation. It can work if you scope the first use case tightly enough—a single, well-defined decision with clean data—and treat it as a learning project, not a scaled rollout. But you'll hit scaling limits fast.

If you're evaluating AI implementation services right now, ask them this: What percentage of your engagement cost goes to data audit and governance design versus tooling and architecture? If it's less than 30%, they're not diagnosing the actual risk.

The Big 4 firms you'll get RFQs from have strong technical capabilities and deep vendor partnerships. Use them if you need to move fast and you already have strong data governance.
